N. Chandrasekaran’s decision not to seek another term as Tata Sons chairman could lead to a fresh review of the Tata Group’s digital strategy, with Tata Digital likely to be one of the biggest areas of focus.
During Chandrasekaran’s tenure, the group invested heavily in building a consumer-focused digital ecosystem bringing businesses such as BigBasket, Croma, Tata 1mg, Tata CLiQ and Tata Neu under a broader digital strategy. However, the portfolio continues to face intense competition, high investment requirements and mounting losses.
Tata Digital Emerges as a Key Challenge
Tata Digital has assembled a broad portfolio of consumer businesses, but establishing clear market leadership or sustainable profitability across these segments remains a challenge.
According to the figures cited, Tata Digital’s consolidated loss increased to ₹4,974 crore in FY26, compared with ₹4,610 crore in FY25. Revenue, however, rose around 12% to ₹35,990 crore.
Over the past two years, the company's cumulative losses have approached ₹9,600 crore, highlighting the scale of the challenge facing the next Tata Sons leadership.
₹22,903 Crore Invested Directly by Tata Sons
The capital commitment to the digital strategy has also been substantial. Tata Sons’ direct investment in Tata Digital stood at approximately ₹22,903 crore as of March 2026.
The key question for the new leadership will therefore be whether to continue investing across the entire portfolio or concentrate capital on businesses with stronger growth and profitability prospects.
BigBasket Faces Growing Quick-Commerce Pressure
BigBasket is among the businesses facing a rapidly changing competitive environment.
The online grocery business is increasingly competing with quick-commerce companies offering deliveries within minutes. According to the figures provided, BigBasket’s consumer-facing business reported a ₹3,073 crore loss in FY26, while revenue increased 7.7% to ₹8,223 crore.
This raises questions about whether continued investment can generate sufficient returns as competition intensifies.
Croma and Tata 1mg Also Remain Under Pressure
Other Tata Digital businesses have also reported losses.
Croma recorded a loss of around ₹614 crore, while Tata 1mg posted a loss of approximately ₹310 crore during FY26, according to the figures cited.
For the Tata Group, the challenge is not simply reducing losses. Businesses receiving significant capital investment may also need to demonstrate strong market positions and a credible path towards profitability.
Tata Neu's Biggest Challenge: Building a Distinct Identity
Tata Neu was envisioned as the centrepiece of Tata's digital ecosystem.
The super-app brought together services ranging from BigBasket and Croma to Tata 1mg, Tata CLiQ and financial services. The broader objective was to create a single platform through which consumers could access multiple Tata businesses.
However, Tata Neu continues to compete against established digital platforms and quick-commerce ecosystems. Building a differentiated consumer proposition and improving engagement could therefore become a major priority for the next leadership team.
Tata Electronics and Air India Present Different Challenges
Not every new Tata Group venture faces the same situation.
Tata Electronics reported a loss of approximately ₹1,611 crore in FY26, but its revenue nearly doubled and the company reportedly reached operating-profit break-even. Its position in semiconductor and electronics manufacturing also provides a strategic advantage amid government support for domestic manufacturing.
Air India, meanwhile, remains a longer-term turnaround project and could require continued investment before the benefits of restructuring become fully visible.
What Could the New Tata Sons Chairman Do?
The next Tata Sons chairman could face an important capital-allocation decision: should Tata Digital continue expanding across multiple businesses, or should the group focus its resources on fewer, stronger platforms?
Potential strategic options could include greater integration between businesses, sharper focus on profitable segments, restructuring of underperforming units, partnerships, or even demerger or consolidation of selected businesses.
The outcome could have a significant bearing on Tata Group's consumer internet ambitions.
Tata Digital's Future May Depend on Capital Discipline
The central challenge for Tata Digital is no longer simply about building scale. It is about converting the group's considerable investment into sustainable growth, stronger market positions and eventual profitability.
With Chandrasekaran set to complete his current term in February 2027, the incoming leadership will have time to evaluate the group's digital businesses. Whether Tata Digital receives another major investment push or undergoes a strategic reset could become one of the most important decisions for the Tata Group's next phase.
